“We Need a VA” Is Usually the Wrong Answer

A founder DM’d me last week.

“We’re drowning. Need to hire 2 VAs for lead entry + follow-ups.”

He was about to spend $800/month.

I asked him: “What exactly will they do?”

His list:

  1. Copy leads from Facebook form to Google Sheet
  2. Send “thanks for contacting us” WhatsApp
  3. Remind customers of appointments
  4. Make a weekly sales report

None of those need a human. That’s $800/month for copy-paste work a $20 tool does in 30 seconds.

I’m not anti-VA. I’m pro-math.

This is the $800 mistake small businesses make every month.

The Real Cost: VA vs Tool

Let’s do math. No opinions.

Task 1: Copy Facebook Leads to Sheet

VA way: Checks every hour. Copies name, phone, email. 2 mins per lead. 100 leads/month = 3.3 hours/month.

Tool way: Facebook Lead Ads → Google Sheets via Zapier/Make. Instant. 0 hours.

Cost: VA = $33/mo of their time. Tool = $0–$20/mo.

Task 2: Send Instant Reply

VA way: Sees lead. Sends “Hi {Name}, thanks...” message. But VA sleeps. VA takes lunch. Average reply time: 47 minutes.

Tool way: Auto WhatsApp/SMS in 30 seconds. 24/7. Never sleeps.

Cost: VA = Missed leads. Tool = $15/mo for WhatsApp API.

Stat: 78% of customers buy from the first responder. If you reply in 5 mins vs 30 mins, conversion drops 80%.

A human can’t beat 30 seconds.

Task 3: Appointment Reminders

VA way: Checks calendar. Sends SMS daily. Misses 1 or 2. No-shows happen.

Tool way: Calendar → Auto SMS 24h before + 2h before. Auto waitlist fill if someone cancels.

Cost: VA = $100+/mo in time + lost revenue from no-shows. Tool = $20/mo.

Task 4: Weekly Reports

VA way: Opens 4 sheets. Copy-pastes into 1 report. Makes chart. 2 hours/week.

Tool way: Data auto-syncs to Looker Studio dashboard. Updates live. 0 hours.

Cost: VA = $80/mo. Tool = Free.

When to Hire a VA vs When to Automate

This is the part everyone gets wrong.

Use this rule:

Automate When:

  1. Same steps every time — If you can write it on a sticky note, automate it.
  2. Speed matters — Lead reply, order confirmation, appointment reminder.
  3. It’s a rule, not a judgment — “If payment fails, send link X.” No thinking needed.

Examples: Lead entry, invoice reminders, auto-replies, data backup, report updates, review requests.

Hire a VA When:

  1. Judgment needed — Reply to angry customer, qualify a tricky lead.
  2. Creativity needed — Design posts, write captions, research competitors.
  3. Human touch needed — Onboarding calls, relationship building, sales closing.

Examples: Customer support, content creation, lead qualification, personal follow-ups.

Rule of thumb: Never hire a human to do what a machine can do at 2 AM without coffee.

The Smart Stack: VA + Automation Together

Best businesses don’t pick one. They stack.

Phase 1: Automate the boring
Tools handle entry, reminders, reports, backups.

Phase 2: Human does the valuable
VA now has 30 free hours. Instead of copy-paste, they do:

2. What will this person NOT do because they’re doing this?
Opportunity cost. If VA does data entry, they can’t do sales follow-up. Which makes you more money?

3. What happens if this person quits?
If process dies when VA leaves, it’s not a process. It’s dependency. Automate it, document it, then hire.

Your Action Plan This Week

Don’t hire this month. Audit first.

  1. List 5 tasks you want to give to a VA.
  2. For each, ask: Same steps every time? Yes/No.
  3. For all “Yes”, Google “automate X with Zapier”. Set it up. 1 hour each.
  4. Now hire VA for the remaining “No” tasks. The creative, human stuff.

Hire humans for growth, not for copy-paste.
